So, the man who built the brand, Howard Schultz, intervened even though he no longer held any official position in management or on the board. Schultz remains the largest shareholder\u2014and he just helped drive out his fourth attempted successor, Laxman Narasimhan.\u00a0<\/p>\n<div>\n<p>A week earlier, Schultz\u2019s former lead director and close friend, Mike Ullman, the former CEO of JC Penney, passed away. Schultz privately met with Brian Nicoll, the CEO of <a href=\"https:\/\/fortune.com\/company\/chipotle-mexican-grill\/\" target=\"_blank\" aria-label=\"Go to https:\/\/fortune.com\/company\/chipotle-mexican-grill\/\" class=\"sc-93594058-0 fowfrQ\" rel=\"noopener\">Chipotle<\/a> who was just named the fifth successor to Schultz.\u00a0The market reaction drove the stock up 25%\u2013 the greatest surge in value in the company\u2019s history.<\/p>\n<p>Here\u2019s how the CEO shakeup came about, what went wrong for the departing Laxman Narasimhan at Starbucks, and why Brian Niccol is the right person for this turnaround job, as well as the challenges\u2014and opportunities\u2014that await him.<\/p>\n<h2 class=\"wp-block-heading\"><strong>Schultz is a general who keeps coming back<\/strong><\/h2>\n<p>While I have known Howard Schultz personally for decades as well as half the board, it was actually back in 1977 on a research trip from Boston when I, the first author of this piece, discovered Seattle\u2019s beloved Starbucks\u2014a locally treasured coffeehouse along the cobblestone streets of Pike Place Market\u2014a full four years before its eventual scion, Howard Schultz, began working there. I told everyone about this relaxed caffeine oasis with the aroma of newly roasted sacks of exotic beans, where lost poets, longshoremen, and lawyers discussed worldly events while sipping on amazingly fresh ground expresso drinks and munching on expresso candies.\u00a0<\/p>\n<p>Since I only teach business, I just raved about Starbucks. It took a real entrepreneur like Schultz, with his unique compelling vision and unrelenting, determined, inspiring hard work over years 40 years to go on to build a pioneering brand as the treasured \u201cthird place\u201d between work and home around the globe, with almost 40,000 stores today and a market value of more than $100 billion. \u00a0<\/p>\n<p>During that period, the visionary leader navigated many ups and downs\u2014but no issue has plagued him more than finding a worthy heir to the throne. It\u2019s not like Schultz hasn\u2019t tried\u2014many times. Orin Smith and Jim Donald managed the organization for eight years before Donald was replaced by Schultz in 2008, who then maintained the CEO role for another decade. This was followed by the truncated succession to Kevin Johnson in 2017, only to be cast aside by Schultz in 2022. In my book <em>The Hero\u2019s Farewell<\/em>, I labeled this kind of returning CEO who cannot let go \u201cgenerals.\u201d<\/p>\n<h2 class=\"wp-block-heading\"><strong>How the CEO shakeup came about\u2014and what went wrong for Laxman Narasimhan at Starbucks<\/strong><\/h2>\n<p>While <a href=\"https:\/\/fortune.com\/2024\/08\/13\/starbucks-chipotle-elliott-investment-management-salesforce-proxy-fights-activisit-funds-twitter-jack-dorsey-elon-musk\/\" target=\"_self\" aria-label=\"Go to https:\/\/fortune.com\/2024\/08\/13\/starbucks-chipotle-elliott-investment-management-salesforce-proxy-fights-activisit-funds-twitter-jack-dorsey-elon-musk\/\" class=\"sc-93594058-0 fowfrQ\" rel=\"noopener\">many media accounts have credited<\/a> activist investors for this CEO shakeup, the reality is that the activists had very little to do with it, other than raising legitimate issues. In fact, some activists, such as Nelson Peltz\u2019s Trian Management, only <a href=\"https:\/\/www.msn.com\/en-in\/money\/companies\/activist-trian-built-a-substantial-stake-in-starbucks-sold-on-ceo-news-today-cnbc\/ar-AA1oJwbC\" target=\"_blank\" aria-label=\"Go to https:\/\/www.msn.com\/en-in\/money\/companies\/activist-trian-built-a-substantial-stake-in-starbucks-sold-on-ceo-news-today-cnbc\/ar-AA1oJwbC\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">publicized their position after<\/a> the CEO swap amidst a mad rush to jump on the bandwagon of success.<\/p>\n<p>On top of the role played by Starbucks\u2019 hugely impressive and responsive board, looming large was Schultz, who personally met with Niccol last week and <a href=\"https:\/\/www.wsj.com\/business\/starbucks-replaces-ceo-as-activist-investors-push-for-changes-43c33bff\" target=\"_blank\" aria-label=\"Go to https:\/\/www.wsj.com\/business\/starbucks-replaces-ceo-as-activist-investors-push-for-changes-43c33bff\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">enthusiastically supports<\/a> Niccol for the position. The change came mere months after Schultz publicly castigated Starbucks\u2019 performance under Laxman <a href=\"https:\/\/www.linkedin.com\/posts\/howardschultz_starbucks-announced-earnings-last-week-and-activity-7193044402255110144-y4mN\/?utm_source=share&amp;utm_medium=member_desktop\" target=\"_blank\" aria-label=\"Go to https:\/\/www.linkedin.com\/posts\/howardschultz_starbucks-announced-earnings-last-week-and-activity-7193044402255110144-y4mN\/?utm_source=share&amp;utm_medium=member_desktop\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">Narasimhan in a series of scolding LinkedIn post<\/a>s. Narasimhan\u2019s defenders point out that this move by Schultz fits a long pattern of making his complaints about successors public.<\/p>\n<p>Narasimhan\u2019s defenders also argue that if Narasimhan had more time, the results would be better. Indeed, a year after Howard Schultz himself returned to Starbucks in 2008, the stock was down <a href=\"https:\/\/insights.som.yale.edu\/insights\/what-bob-igers-critics-get-wrong-about-his-performance-at-disney\" target=\"_blank\" aria-label=\"Go to https:\/\/insights.som.yale.edu\/insights\/what-bob-igers-critics-get-wrong-about-his-performance-at-disney\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">50%<\/a>\u2014and it took three years for the <a href=\"https:\/\/insights.som.yale.edu\/insights\/what-bob-igers-critics-get-wrong-about-his-performance-at-disney\" target=\"_blank\" aria-label=\"Go to https:\/\/insights.som.yale.edu\/insights\/what-bob-igers-critics-get-wrong-about-his-performance-at-disney\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">stock to bounce 63%<\/a>. \u00a0<\/p>\n<p>Laxman Narasimhan is a very well-respected individual, personally and professionally, with many vocal and impressive supporters. It is impossible to find anybody with a bad word to say about Narasimhan\u2019s character, but it was fair to question whether his background as a seasoned executive in consumer packaged goods was the correct one for Starbucks\u2019 unique challenges.<\/p>\n<p>When Narasimhan started as Starbucks CEO in 2023 with Schultz\u2019s full endorsement, supporters hailed his prior successful stints at <a href=\"https:\/\/fortune.com\/company\/pepsico\/\" target=\"_blank\" aria-label=\"Go to https:\/\/fortune.com\/company\/pepsico\/\" class=\"sc-93594058-0 fowfrQ\" rel=\"noopener\">PepsiCo<\/a> and <a href=\"https:\/\/fortune.com\/company\/reckitt-benckiser\/\" target=\"_blank\" aria-label=\"Go to https:\/\/fortune.com\/company\/reckitt-benckiser\/\" class=\"sc-93594058-0 fowfrQ\" rel=\"noopener\">Reckitt Benckiser<\/a>. However, turnarounds in the staid consumer goods space often take years, if not decades. As criticism intensified that Narasimhan was moving too slowly with his turnaround plans for Starbucks (<a href=\"https:\/\/yale.box.com\/s\/adxhfqwbv8cbhmzojhdd0ixnsd5vrkx3\" target=\"_blank\" aria-label=\"Go to https:\/\/yale.box.com\/s\/adxhfqwbv8cbhmzojhdd0ixnsd5vrkx3\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">only last month<\/a> did he finally make the company\u2019s vaunted mobile order and pay platform available to all customers in lieu of only rewards members, <a href=\"https:\/\/yale.box.com\/s\/adxhfqwbv8cbhmzojhdd0ixnsd5vrkx3\" target=\"_blank\" aria-label=\"Go to https:\/\/yale.box.com\/s\/adxhfqwbv8cbhmzojhdd0ixnsd5vrkx3\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">after years of planning<\/a>), some critics openly agitated for a more agile executive who would be in sync with the fast-moving pace of fast food.<\/p>\n<p>Narasimhan also encountered massive structural and macroeconomic headwinds outside of his control. These included a global consumer slowdown, boycotts arising from the Mideast crisis, and elevated local competition from Luckin Coffee in China, a market that represents <a href=\"https:\/\/yale.box.com\/s\/gf9s8dgig29y7iwkiq2fwdoep0x5ar5f\" target=\"_blank\" aria-label=\"Go to https:\/\/yale.box.com\/s\/gf9s8dgig29y7iwkiq2fwdoep0x5ar5f\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">55% of non-U.S. sales<\/a>. In particular, Luckin stores grew from <a href=\"https:\/\/www.cnbc.com\/2023\/09\/12\/how-luckin-coffee-overtook-starbucks-in-china.html\" target=\"_blank\" aria-label=\"Go to https:\/\/www.cnbc.com\/2023\/09\/12\/how-luckin-coffee-overtook-starbucks-in-china.html\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">two stores in 2017<\/a> to now well over 20,000, towering over Starbucks in China today.<\/p>\n<p>Narasimhan response did not drive the needed traffic into Starbucks stores. One analyst described it as <a href=\"https:\/\/yale.box.com\/s\/wx6raa6b3dmlpxa1mqpxv50cf32de9zo\" target=\"_blank\" aria-label=\"Go to https:\/\/yale.box.com\/s\/wx6raa6b3dmlpxa1mqpxv50cf32de9zo\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">a discount-driven, \u201cthrow everything the wall and see what sticks\u201d turnaround strategy<\/a>, trying to cut his way to market share gains. This might be similar to the consumer packaged goods approach of pursuing market share gains through rotating promotions, but for Starbucks, it only resulted in customer confusion.<\/p>\n<p>Similarly, a portfolio of <a href=\"https:\/\/yale.box.com\/s\/wx6raa6b3dmlpxa1mqpxv50cf32de9zo\" target=\"_blank\" aria-label=\"Go to https:\/\/yale.box.com\/s\/wx6raa6b3dmlpxa1mqpxv50cf32de9zo\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">costly new product launches<\/a>\u2014such as a Summer Berry Refresher and a $5 food-and-drink bundle\u2014failed to halt the decline in-store traffic and sales. These brand-blurring promotions are rather jarringly out of place at a premium experience-driven coffee chain with a customer base that is 50% millennials. Similarly, the jarring title for the turnaround strategy, \u201cTriple Shot Reinvention With Two Pumps,\u201d was <a href=\"https:\/\/www.wsj.com\/business\/hospitality\/why-the-new-starbucks-ceo-is-worth-18-billion-0dcc0a05\" target=\"_blank\" aria-label=\"Go to https:\/\/www.wsj.com\/business\/hospitality\/why-the-new-starbucks-ceo-is-worth-18-billion-0dcc0a05\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">widely<\/a> <a href=\"https:\/\/www.wsj.com\/business\/starbucks-china-sales-luckin-c5b67b70\" target=\"_blank\" aria-label=\"Go to https:\/\/www.wsj.com\/business\/starbucks-china-sales-luckin-c5b67b70\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">derided<\/a> as \u201ccringeworthy\u201d and even \u201cgauche.\u201d<\/p>\n<h2 class=\"wp-block-heading\">What Brian Niccol brings to the coffee table<\/h2>\n<p>By contrast, Brian Niccol is expected to hit the ground running with a track record of matching fast food sector challenges. Niccol arrived in Chipotle in early 2018 to lead a resurgence in the brand after a widely <a href=\"https:\/\/chiefexecutive.net\/a-recipe-for-trust\/\" target=\"_blank\" aria-label=\"Go to https:\/\/chiefexecutive.net\/a-recipe-for-trust\/\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">publicized<\/a> e-coli outbreak which damaged customer confidence and loyalty. In 2012, Niccol had to steer Taco Bell through a <a href=\"https:\/\/www.foodsafetynews.com\/2009\/12\/lettuce-in-these-tacos-could-cost-76-million\/\" target=\"_blank\" aria-label=\"Go to https:\/\/www.foodsafetynews.com\/2009\/12\/lettuce-in-these-tacos-could-cost-76-million\/\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">similar<\/a> <a href=\"https:\/\/www.nbcnews.com\/health\/health-news\/taco-bell-acts-after-e-coli-outbreak-flna1c9474237\" target=\"_blank\" aria-label=\"Go to https:\/\/www.nbcnews.com\/health\/health-news\/taco-bell-acts-after-e-coli-outbreak-flna1c9474237\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">outbreak<\/a> as president of the <a href=\"https:\/\/fortune.com\/company\/yum-brands\/\" target=\"_blank\" aria-label=\"Go to https:\/\/fortune.com\/company\/yum-brands\/\" class=\"sc-93594058-0 fowfrQ\" rel=\"noopener\">Yum Brands<\/a> business unit.<\/p>\n<p>Niccol\u2019s approach to rebranding, defined by premiumization and growth-focused marketing, is the opposite of Narasimhan\u2019s. At Chipotle, he dubbed the campaign\u00a0\u201c<a href=\"https:\/\/ir.chipotle.com\/2018-09-24-Chipotle-Launches-New-For-Real-Campaign-Placing-Its-Real-Ingredients-In-The-Spotlight\" target=\"_blank\" aria-label=\"Go to https:\/\/ir.chipotle.com\/2018-09-24-Chipotle-Launches-New-For-Real-Campaign-Placing-Its-Real-Ingredients-In-The-Spotlight\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">For Real<\/a>\u201d to highlight the premium-quality freshness of the chain\u2019s \u201cfood with integrity\u201d. This was a dramatic shift from the desperate <a href=\"https:\/\/www.cbsnews.com\/sanfrancisco\/news\/chipotle-mailing-coupons-for-free-burritos-to-bring-back-customers-after-e-coli-outbreak\/\" target=\"_blank\" aria-label=\"Go to https:\/\/www.cbsnews.com\/sanfrancisco\/news\/chipotle-mailing-coupons-for-free-burritos-to-bring-back-customers-after-e-coli-outbreak\/\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">discount-driven<\/a> strategy of his predecessor, Steve Ells, the founder of Chipotle. Transferring this approach to Starbucks would match investors\u2019 hopes of a premiumization-based turnaround.<\/p>\n<p>Once consumer trust was reestablished after the e-coli crisis, Niccol carefully refreshed menu items, selectively introduced instant favorites, such as carne asada, and designed <a href=\"https:\/\/newsroom.chipotle.com\/2022-01-03-CHIPOTLE-LAUNCHES-PLANT-BASED-CHORIZO-AND-NEW-LIFESTYLE-BOWLS\" target=\"_blank\" aria-label=\"Go to https:\/\/newsroom.chipotle.com\/2022-01-03-CHIPOTLE-LAUNCHES-PLANT-BASED-CHORIZO-AND-NEW-LIFESTYLE-BOWLS\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">healthier<\/a> premium options to <em>actually<\/em> meet evolving consumer demands. His plan paid off quickly. Chipotle\u2019s stock was up nearly 40% in the year of his arrival.<\/p>\n<p>Niccol next addressed improving in-store operations. In his five years with the fast-casual chain, Niccol modernized ordering processes to smoothly integrate with the latest technology used by consumers: embracing <a href=\"https:\/\/newsroom.chipotle.com\/2020-06-17-Chipotle-Expands-Digital-Platform-With-Canadian-App-Launch-And-U-S-Ordering-Enhancements\" target=\"_blank\" aria-label=\"Go to https:\/\/newsroom.chipotle.com\/2020-06-17-Chipotle-Expands-Digital-Platform-With-Canadian-App-Launch-And-U-S-Ordering-Enhancements\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">delivery<\/a> via mobile service apps, implementing the <a href=\"https:\/\/hbr.org\/2021\/11\/the-ceo-of-chipotle-on-charting-a-culinary-and-digital-turnaround\" target=\"_blank\" aria-label=\"Go to https:\/\/hbr.org\/2021\/11\/the-ceo-of-chipotle-on-charting-a-culinary-and-digital-turnaround\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">Smarter Pickup Times<\/a> initiative, and launching a successful <a href=\"https:\/\/newsroom.chipotle.com\/2022-06-14-CHIPOTLE-EXPANDS-DIGITAL-ACCESS-WITH-LOYALTY-PROGRAM-LAUNCH-IN-CANADA\" target=\"_blank\" aria-label=\"Go to https:\/\/newsroom.chipotle.com\/2022-06-14-CHIPOTLE-EXPANDS-DIGITAL-ACCESS-WITH-LOYALTY-PROGRAM-LAUNCH-IN-CANADA\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">rewards<\/a> program. Notably, the Chipotle rewards program maintains <a href=\"https:\/\/hospitalitytech.com\/chipotles-rewards-program-tops-40m\" target=\"_blank\" aria-label=\"Go to https:\/\/hospitalitytech.com\/chipotles-rewards-program-tops-40m\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">40 million<\/a> members, <a href=\"https:\/\/www.customerexperiencedive.com\/news\/starbucks-rewards-loyalty-q3-personalization\/706212\/\" target=\"_blank\" aria-label=\"Go to https:\/\/www.customerexperiencedive.com\/news\/starbucks-rewards-loyalty-q3-personalization\/706212\/\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">millions more<\/a> than the Starbucks scheme, even though Chipotle\u2019s reward program notably launched more than 10 years after Starbucks.<\/p>\n<p>These operational enhancements have been accelerated by integrating pioneering approaches in AI. At a recent Yale CEO Summit, Niccol told us privately how he used AI\u00a0to alleviate pain points for Chipotle employees:\u00a0\u201cWe\u2019ve heard feedback from our team members that the jobs they don\u2019t enjoy doing include frying chips; and cutting, coring, and scooping avocadoes, so we\u2019ve been finding automated solutions that can take care of that prep in a consistent way.\u201d\u00a0One example is\u00a0<a href=\"https:\/\/newsroom.chipotle.com\/2022-03-16-CHIPOTLE-TESTS-AI-KITCHEN-ASSISTANT,-CHIPPY\" target=\"_blank\" aria-label=\"Go to https:\/\/newsroom.chipotle.com\/2022-03-16-CHIPOTLE-TESTS-AI-KITCHEN-ASSISTANT,-CHIPPY\" rel=\"noreferrer noopener\" class=\"sc-93594058-0 fowfrQ\">Chippy the robot<\/a>, which makes tortilla chips. Rather than replacing human workers, Niccol sees these robots as complimentary: \u201cOne of our biggest challenges is getting prep done on time for opening every day, especially if someone calls off in the morning and the team is short a person.\u201d He went on to explain that automation was a key ingredient in Chipotle\u2019s plans for scaling internationally.<\/p>\n<p>Customer centricity has also been at the core of Chipotle\u2019s enhanced operations under Niccol\u2019s watch. With his <a href=\"https:\/\/www.cnbc.com\/video\/2024\/08\/13\/starbucks-chair-mellody-hobson-on-chipotle-ceo-niccol-hes-a-culture-carrier-and-beloved-leader.html\" target=\"_blank\" aria-label=\"Go to https:\/\/www.cnbc.com\/video\/2024\/08\/13\/starbucks-chair-mellody-hobson-on-chipotle-ceo-niccol-hes-a-culture-carrier-and-beloved-leader.html\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">recognized<\/a> operating prowess, Niccol added the simple but well-known grab-and-go shelving in every Chipotle restaurant\u2014shelves stocked by dedicated \u201c<a href=\"https:\/\/hbr.org\/2021\/11\/the-ceo-of-chipotle-on-charting-a-culinary-and-digital-turnaround\" target=\"_blank\" aria-label=\"Go to https:\/\/hbr.org\/2021\/11\/the-ceo-of-chipotle-on-charting-a-culinary-and-digital-turnaround\" rel=\"noopener\" class=\"sc-93594058-0 fowfrQ\">second kitchens<\/a>\u201d that only fulfill to-go orders and, most importantly, keep in-store customer orders moving quickly.
